An AI Workforce: Roles, Permissions and Handoffs
An AI workforce, in practical terms, is several narrow agents that each take one defined job, with limited permissions and clear handoffs between them and to people. It is not one all-purpose assistant. Its strength is clarity: each role is small enough to test, and a person stays in charge.
Roles, not a crowd
Give each agent a job title, a sentence describing it and a list of what it may read and change. Typical roles are intake, preparing quotes for review, scheduling suggestions, chasing, and weekly reporting. If two roles overlap, merge them or rewrite the boundary.
Permissions
Apply the principle of least access. An intake role may read the shared inbox and write to the lead list; it should not touch invoices. A chasing role may draft reminders but not send without approval. Review permissions whenever tools change, and know who can revoke them.
Handoffs
Handoffs need their own tests, because a correct output is only useful if it reaches the next role. Define what each agent passes on, in what format, and what happens if the next role is unavailable. Keep a visible log of handoffs so a person can see where an item is and why.
Hypothetical worked example
Imagine a small property-maintenance company with three staff. The intake role logs requests and asks for the address area and a short description. It passes a summary to a preparation role, which assembles a card for the owner to price. Once the owner approves a quote, a scheduling role proposes diary slots, and a chasing role drafts a reminder if nothing is heard after the number of days the owner sets. Each draft waits for approval. A weekly report lists items stuck at each stage. The owner starts with intake alone and adds roles one at a time. The company is invented.
Control and testing
Test each role on its own with real examples, then test the handoffs. Keep an easy way to pause one role or all of them. Monitor outputs regularly and keep approvals in place wherever a customer would see the result.
Reality check
The set-up depends on your tools, the access they allow, the scope agreed and the monitoring you put in place. There is no blanket promise of instant replies, autonomous quotes or guaranteed bookings, and no claim that agents replace the people who run the business.
Questions people ask
Is it one tool or several?
It is a way of organising work. The technology depends on your existing tools and what the scope covers.
How many roles should I start with?
One. Add another once the first is trusted.
Who is responsible when something goes wrong?
You should agree this at the outset: who monitors, who can pause, and who fixes it.
