AI for Small Business: Choose Priorities Without Overbuilding

A small business should pick its first AI task by scoring candidates on frequency, annoyance, risk and readiness, then build the smallest useful version of the winner. Overbuilding, meaning too many tools at once or a system bigger than the problem, can waste time before a useful workflow is in place.

List before you choose

Write down every task that feels repetitive: replying to the same questions, chasing quotes, copying details between sheets, preparing reports. Do not judge them yet. A page of honest candidates is more useful than a clever idea from a conference talk.

Score each one

  • Frequency: how often does it happen?
  • Annoyance: how much does it drain or delay the people involved?
  • Risk: what is the damage if a draft is wrong or a message goes astray?
  • Readiness: is the information already in tools you use, in a consistent form?

High frequency, high annoyance, low risk and good readiness is your first project. High risk or poor readiness waits.

Hypothetical worked example

Picture a family-run bakery that sells at a market and takes wholesale orders from cafés by text and email. The owners list six tasks. Answering allergen questions scores high on frequency but also high on risk, so it stays with a person. Copying café orders into a weekly production sheet scores well on all four. They choose that, and agree a pilot that reads messages from three cafés, drafts the sheet entries and highlights anything unclear. The owners check it against two weeks of real orders. The bakery is invented.

Stay small

Resist adding features during the first build. Each addition is another thing to test, monitor and explain. Add a second workflow only once the first has been trusted for a while.

Check before you commit

  • Which tools and accounts are involved, and what access do they allow?
  • Which steps need approval?
  • How will you know it is working, and how do you pause it?

What is possible depends on your tools, scope, monitoring and access. Costs are agreed after the scope is clear.

Questions people ask

Do I need lots of data?

No. Most small-business tasks work from the messages, sheets and documents you already have.

How do I know I am overbuilding?

If you cannot explain the workflow in a few sentences, or it needs several new tools, it is probably too big for a first step.
